On the contrary, companies are experiencing declining productivity, diminishing agility, and an erosion of innovation capabilities, accompanied by structural and cultural instability. This productivity paradox points to a fundamental design flaw: although the massive investment of resources is aimed at efficiency and securing the future, in practice it creates additional complexity, coordination effort, and friction losses \u2013 and value creation falls behind.<\/p><p><strong>Where the system error of digital transformation lies &#8211; <\/strong>The article locates the cause of this failure not so much in a \u201clack of mindset\u201d or a supposedly inadequate corporate culture, but rather in the dominant logic of externally organized automation, monitoring, and control. For decades, top-down methods have shaped transformation practice: external status quo analyses, centralized redesigns, program and tool rollouts, change campaigns. In an environment whose dynamics are constantly accelerating, these approaches paradoxically increase organizational overhead. Transformation becomes a major project in its own right, demanding a great deal of attention without increasing the ability to adapt continuously, immediately, and efficiently to new conditions.<\/p><p><strong>The participation dilemma and the \u201cadaptation gap\u201d \u2013 <\/strong>The systemic error becomes particularly apparent in the area of employee participation. If employees are fully involved in change processes, coordination and communication loops grow so large that non-value-adding effort explodes. If they are not involved, the risk of resistance, blockages, and subsequent correction loops increases \u2013 ultimately resulting in even higher costs and delays. In both cases, an \u201cadaptation gap\u201d arises: the time actually needed for transformation exceeds the time available, while the momentum for change continues to increase. The result is a loss of productivity, agility, and innovative strength \u2013 both in day-to-day operations and in strategic realignments and reorientations.<\/p><p><strong>From external control to self-organization \u2013 <\/strong>The article therefore advocates a paradigm shift: away from a Taylorist, externally organized understanding of transformation toward self-organized forms of adaptation. Nature serves as a reference: systems remain viable and capable of development if they collect information in a timely manner, communicate in a targeted manner, interact effectively \u2013 and organize themselves on this basis. Applied to companies, this means that methods and digital technologies must relieve information flows, shorten decision-making processes, and mobilize collective intelligence instead of regulating processes and multiplying levels of control.\u00a0The benchmark for any approach is therefore the extent to which it enables all employees to help shape change \u2013 while continuously reducing non-value-adding organizational and communication costs.<\/p><p><strong>The role of AI: from automation to augmentation \u2013 <\/strong>The way AI is used is at the heart of this realignment. The current focus of many initiatives on automation, monitoring, and central control exacerbates the paradox: it replaces human intelligence in specific areas, but often increases the complexity of the organization as a whole. AI only becomes effective when it enables and enhances the networking of human intelligence \u2013 in other words, when it acts as an augmentation rather than a substitute. AI should capture contexts, condense relevant information, suggest decision options, make implicit knowledge visible, and support coordination with virtually no friction. In this way, it reduces the transaction costs of collaboration, accelerates cycles of perception, decision-making, and implementation, and narrows the adaptation gap. It is not the \u201cexternally organized replacement\u201d of humans, but rather the \u201cintelligent, self-organized networking\u201d of humans by means of AI that thus becomes the actual basic innovation for economic, ecological, and social transformation.<\/p><p><strong>Requirements for investment and technology design &#8211; <\/strong>The diagnosis gives rise to clear requirements for future investment.<\/p><ul><li><strong>Firstly,<\/strong> digital technologies must be consistently measured against whether they noticeably reduce non-value-adding effort along real information, communication, and interaction processes.<\/li><li><strong>Second, <\/strong>solutions should be designed to enable self-organization: decentralized accessible data rooms, context-aware assistance, adaptive workflows, transparent responsibilities, immediate feedback on the effects of decisions.<\/li><li><strong>Third,<\/strong> multimodal, interactive AI systems are needed that can be embedded in operational routines, overcome silo boundaries, and support collective problem-solving in real time.<\/li><li><strong>Fourthly,<\/strong> the article calls for a robust, company-wide measurement framework: not only output metrics, but above all the proportion of non-value-adding activities serve as a key indicator of whether transformation is actually becoming more efficient.<\/li><\/ul><p>\u00a0<\/p><p>Investments are therefore effective where they permanently and demonstrably reduce this metric \u2013 while at the same time increasing the ability of everyone to participate.<\/p><p><strong>Conclusion: Networked intelligence as the key to transformation \u2013 <\/strong>The flaw in the digital transformation system lies in the continuation of externally organized control logic at a time that demands continuous, rapid, and efficient adaptation. As long as methods and tools primarily emphasize control and replacement, organizational overhead will grow faster than value creation. The remedy is a paradigm shift toward self-organized transformation methods and AI that connects people, clarifies context, accelerates decisions, and eliminates friction. Success is measured by whether, as the number of employees involved increases, their non-value-adding organizational and communication efforts actually decrease during ongoing operations and, at the same time, the speed of the transformation processes increases. However, in recent years we have experienced an unprecedented increase in the dynamics of change in business, politics and society, which has led and continues to lead to a loss of productivity, agility, innovative capability as well as structural and cultural stability.<\/p><p>Studies and statistics show that productivity growth <sup>[<\/sup><a href=\"https:\/\/de.statista.com\/statistik\/daten\/studie\/974192\/umfrage\/veraenderung-der-produktivitaet-je-erwerbstaetigenstunde-in-deutschland\/\"><sup>1<\/sup><\/a><sup>]<\/sup>, agility <sup>[<\/sup><a href=\"https:\/\/www.haufe.de\/personal\/hr-management\/agilitaet\/definition-agilitaet-als-hoechste-form-der-anpassungsfaehigkeit_80_378520.html\"><sup>2<\/sup><\/a><sup>]<\/sup> <a href=\"https:\/\/svenjahofert.substack.com\/p\/der-heilige-gral-im-agilen-drama\"><sup>[3<\/sup><\/a><sup>]<\/sup>, innovative capacity <sup>[<\/sup><a href=\"https:\/\/www.e-fi.de\/fileadmin\/Assets\/Gutachten\/2022\/EFI_Gutachten_2022.pdf\"><sup>4<\/sup><\/a><sup>]<\/sup> <sup>[<\/sup><a href=\"https:\/\/www.stifterverband.org\/video\/forschungsgipfel_2022_uwe_cantner_schluesseltechnologien\"><sup>5<\/sup><\/a><sup>]<\/sup>, and structural and cultural stability <sup>[<\/sup><a href=\"https:\/\/www.gallup.com\/de\/472028\/bericht-zum-engagement-index-deutschland.aspx\"><sup>6<\/sup><\/a><sup>]<\/sup> all declined in Germany between 2003 and 2022. At the same time, spending on external consulting <sup>[<\/sup><a href=\"https:\/\/de.statista.com\/statistik\/daten\/studie\/7120\/umfrage\/umsatz-der-unternehmensberatungsbranche-in-deutschland\/\"><sup>7<\/sup><\/a><sup>]<\/sup> and information technology <sup>[<\/sup><a href=\"https:\/\/de.statista.com\/statistik\/daten\/studie\/189877\/umfrage\/marktvolumen-im-bereich-informationstechnik-in-deutschland-seit-2007\/\"><sup>8<\/sup><\/a><sup>]<\/sup> more than doubled. Although systems using artificial intelligence are matching or surpassing human performance in an increasing number of areas and are seeing rapid advances in other technologies, measured productivity growth has fallen by half in the last decade, and real income has stagnated for the majority of Americans since the late 1990s. <sup>[<\/sup><a href=\"https:\/\/www.nber.org\/system\/files\/working_papers\/w24001\/w24001.pdf\"><sup>10<\/sup><\/a><sup>]<\/sup><\/p><p>Boris Ewenstein, Wesley Smith, and Ashvin Sologar of McKinsey, in their 2015 paper \u00bb<a href=\"https:\/\/www.mckinsey.com\/featured-insights\/leadership\/changing-change-management\"><em>Changing Change Management<\/em><\/a><em>,<\/em><em>\u00ab <\/em>conclude that 70 percent of change programs fail to achieve their goals &#8211; largely due to employee resistance and lack of management support <sup>[<\/sup><a href=\"https:\/\/www.mckinsey.com\/featured-insights\/leadership\/changing-change-management\"><sup>11<\/sup><\/a><u><sup>]<\/sup><\/u>. Other studies, such as \u00bb<a href=\"https:\/\/www.diw.de\/documents\/publikationen\/73\/diw_01.c.818598.de\/21-21-1.pdf\"><em>Productivity has fallen significantly in knowledge-intensive business services<\/em><\/a><em>\u00ab<\/em> by Alexander S. Kritikos, Alexander Schiersch and Caroline Stiel of the German Institute for Economic Research from 2021, show a significant decline in productivity in knowledge-intensive business-related services between 1995 and 2014, by over 40 percent &#8211; with only a slight subsequent recovery. <sup>[<\/sup><a href=\"https:\/\/www.diw.de\/documents\/publikationen\/73\/diw_01.c.818598.de\/21-21-1.pdf\"><sup>12<\/sup><\/a><sup>]<\/sup><\/p><p>A recent study by Zippia, <em>\u00bb<\/em><a href=\"https:\/\/www.zippia.com\/advice\/productivity-statistics\/\"><em>20 Incredible Productivity Statistics [2023]: Average Employee Productivity in the United States<\/em><\/a><em>\u00ab<\/em> dated November 2, 2022, sums it up: according to Zippia&#8217;s research, the average office worker is productive for only 31 percent of an average eight-hour workday, or two hours and 53 minutes. A good productivity percentage, on the other hand, is between 70 and 75 percent, according to Zippia. This leads to delays, error rates and lower efficiency. This can affect job satisfaction and lead to higher stress as well as higher sick leave and turnover.<\/li><li><strong><u>Agility:<\/u><\/strong> High organizational overhead can lead to employees spending more time planning and coordinating instead of acting quickly and effectively. This can lead to delays and inefficient processes and affect the agility of the company.<\/li><li><strong><u>Innovation capability:<\/u><\/strong> the time and energy spent on structural organizational adjustments reduces creative work on new products and services. Or is a so-called adaptation gap between the time available and the time required for a transformation already pre-programmed?<\/p><p>Digital transformation should be understood as a continuous, ongoing process. These issues are of great relevance for CEOs and CIOs of companies as well as for professionals from the consulting and ICT industries.<\/p><h3>The problem in the current Digital Transformation system<\/h3><p>As already described, it is the general and established opinion of many analysts, consultants and academics that the cause of the failure of transformation and change management initiatives lies in the traditional behavioral patterns and a lack of agile mindset among employees and managers, as well as in the culture of the company. Employees would simply have to develop a new agile awareness of knowledge sharing and collaborative working [18] and learn how to handle the new digital technologies properly.<\/p><p>This perspective reminds me of citizenship classes in the former GDR, where people were taught to conform to a certain way of thinking. In today&#8217;s world, many representatives of the consulting and IT industry unfortunately still believe that the problem lies with the employees and that the proven methods and tools for adapting to change can be applied unchanged.<\/p><p>They don&#8217;t seem to realize that the way companies adapt to changing conditions and customer needs may be the root cause of the failure of transformation and change management initiatives. Over the past 35 years, there has been little change in the traditional approach of &#8220;foreign-organized as-is mapping, analysis, restructuring, optimization and digitization.&#8221;<\/p><p>Whether it is a matter of measures for strategic realignment, restructuring, process optimization and ERP implementation or the use of agile methods [19] and approaches to digital business transformation [20] &#8211; the probability of an adaptation gap between available and required time has demonstrably increased from year to year due to increasing change dynamics and an increasing non-value-adding organizational and communication effort.<\/p><p>It is my conviction that these traditional, foreign-organized methods and digital technologies that have served as a foundation for the last 35 years have become obsolete. To date, however, these technologies have tended to restrict individual self-organization through externally organized automation, monitoring and control rather than promoting it.<\/p><p>Companies therefore need a fundamentally new approach in the way they can promptly and efficiently readapt their organizational, information and process structures to the constantly changing framework conditions in order to drastically reduce the increasing, non-value-adding organizational and communication effort of employees and managers and to increase productivity, agility and innovation capability as well as structural and cultural stability.<\/p><p>Companies therefore need a fundamentally new approach in the way they can promptly and efficiently readapt their organizational, information and process structures to the ever-changing environment in order to drastically reduce the increasing, non-value-adding organizational and communication effort of employees and managers and to increase productivity, agility and innovation as well as structural and cultural stability.<\/p><p>Daron Acemo\u011flu, one of the world&#8217;s most influential economists, writes in his May 20, 2021 essay \u00bb<a href=\"https:\/\/www.bostonreview.net\/forum\/ais-future-doesnt-have-to-be-dystopian\/\"><em>AI\u2019s Future Doesn\u2019t Have to Be Dystopian<\/em><\/a><em>\u00ab<\/em> <sup>[<\/sup><a href=\"https:\/\/www.bostonreview.net\/forum\/ais-future-doesnt-have-to-be-dystopian\/\"><sup>22<\/sup><\/a><sup>]<\/sup>:<\/p><ul><li><em>AI can be used to increase human productivity, create jobs and shared prosperity, and protect and strengthen democratic freedoms-but only if we change our approach. <\/em><em><sup>[<\/sup><\/em><a href=\"https:\/\/www.bostonreview.net\/forum\/ais-future-doesnt-have-to-be-dystopian\/\"><em><sup>22<\/sup><\/em><\/a><em><sup>]<\/sup><\/em><\/li><li><em>Greater automation reduces the amount of work, while new tasks increase it. Measuring the sum of the work-related consequences of new AI technologies via their impact on the employment rate is therefore a promising way forward. <\/em><em><sup>[<\/sup><\/em><a href=\"https:\/\/www.bostonreview.net\/forum\/ais-future-doesnt-have-to-be-dystopian\/\"><em><sup>22<\/sup><\/em><\/a><em><sup>]<\/sup><\/em><\/li><li><em>Automation and monitoring remain the focus of AI development, and some large companies with a strong focus on algorithmic automation are having an outsized impact on the direction of this technology. <\/em><em><sup>[<\/sup><\/em><a href=\"https:\/\/www.bostonreview.net\/forum_response\/ai-can-still-be-redirected\/\"><em><sup>23<\/sup><\/em><\/a><em><sup>]<\/sup><\/em><\/li><li><em>Consistent with this, my recent research with David Autor, Joe Hazell, and Pascual Restrepo suggests that much of current AI is in automation mode, not the more collaborative mode envisioned by Brynjolfsson and Nachman. <\/em><em><sup>[<\/sup><\/em><a href=\"https:\/\/www.bostonreview.net\/forum_response\/ai-can-still-be-redirected\/\"><em><sup>23<\/sup><\/em><\/a><em><sup>]<\/sup><\/em><\/li><\/ul><p><br \/>I think the contributions in this forum make it clear where the real challenges of today&#8217;s AI developments lie. In other words, any solution approach must be measured by the extent to which it involves all employees and managers in the transformation process, while at the same time reducing, rather than increasing, the non-value-adding organizational and communication efforts of all stakeholders in the ongoing transformation process.<\/p><p>That is why I believe it is imperative, as a first step, to question the classic, externally organized approaches to automation, monitoring and control and their consequences for the profitability, competitiveness and sustainability of companies. This means that studies are needed that transparently show how the proportionate, non-value-adding organizational and communication effort of employees and managers has changed over time and what impact this has on productivity, agility, innovative capacity, and structural and cultural stability in the company.<\/p><p>In my opinion, such studies would not only reveal the actual causes of the productivity paradox of digitization and the failure of transformation and change management initiatives, but would furthermore reveal necessary fields of action for an AI-supported, collaborative approach to self-organized transformation.<\/p><p>In this sense, in my view, there is a need for studies that build on each other and provide empirically verifiable answers to the following exemplary questions:<\/p><ol><li>How has the productivity or the non-value-adding organizational and communication effort of employees and managers (office workspace) changed over the past ten years?
